AI Consultant vs AI Automation Agency: Which First?
An AI consultant finds where AI pays off; an AI automation agency builds it. How to tell which you need first, what each delivers and what each costs.
The short answer: an AI consultant tells you where AI will save your team time or make you money, and in what order. An AI automation agency builds the automation, connects it to your tools and keeps it running. Hire a consultant first when you know AI should help but can't yet say which task to start with. Go straight to an agency when you can name the task, the tools it runs in and what "working" looks like.
With us you don't have to choose a firm for each. Our AI consulting session is $199, shows you at least 3 ways AI saves your team time or refunds you, and the full fee comes off any build. Our AI automation service is $1,499 per automation ($999 at our launch rate until 31 January 2027), and each one runs as specified for its first 30 days or we fix it free.
What's the difference between an AI consultant and an AI automation agency?
| AI consultant | AI automation agency | |
|---|---|---|
| You get | A plan: where AI pays off, ranked | A working automation in your tools |
| Starts from | How your team works today | A task you've already chosen |
| Ends with | A roadmap and a build plan | An agent live, monitored if you want |
| Who builds it | You, or whoever you hire | The agency |
| The risk it removes | Automating the wrong thing | Building the right thing badly |
| Ours | $199, credited against any build; 3 wins or your money back | $1,499 per automation; 30 days covered or fixed free |
The two overlap in the middle. Both should scope and price the first win before anything is built: the consultant as the last step of the plan, the agency as the first step of the build.
What does an AI consultant actually deliver?
A good AI consultant leaves you with decisions, not a slide deck. Our session delivers four things:
- An audit of how tasks flow today and where your team's time goes.
- An opportunity map: every place AI could help, ranked by the value it's worth and the effort it takes.
- A roadmap: what to do first, next and later, so you start with what pays back fastest.
- A build plan: the scope and price for your first win.
To prepare, you need a list of the tasks that eat your team's time and someone who knows them well. If we can't show you at least 3 ways AI saves your team time, your $199 is refunded.
The case on our AI consulting page shows the kind of opportunity an audit looks for. Arvicon International had 30 years of dormant CRM data. AI lead scoring across it recovered $1.14M in pipeline within one quarter. In the client's words: "Reactivated $1.14M in pipeline within one quarter." (Gaurav, Arvicon International.) The value was in data the business already held. That build was custom AI development, with an accuracy or performance target agreed in the scope.
What does an AI automation agency actually deliver?
An agency takes one process off your team's plate and makes it run without them. Ours works in four steps:
- A 15-minute call about the work you want off your team's plate.
- Map the process step by step, and agree in writing what "working" means.
- Build and test on your real data, with a video report every week.
- Go live. The agents run around the clock, and the automation runs as specified for its first 30 days or we fix it free.
What you get is a process map, the agent itself (support, orders, data entry or reporting), the connections to your inbox, CRM, store and spreadsheets, and testing on real cases before go-live. When an agent isn't sure, it hands the case to a person with everything it found so far.
At ElectronicFirst, an electronics retailer, product uploads went from 20 a day by hand to 1,000 a day automated, 50 times as many, with 5 AI agents running chat, ticketing, orders and content around the clock. In the client's words: "Ships in two days what used to take a week." (Azzaz, ElectronicFirst.) We've written up that build and five others in our AI automation examples.
Which should you hire first?
Ask one question: can you name the task, the tools it runs in, and what "working" means?
- Yes: go to an agency. "Copy every new order from the store into the accounts system and flag the ones with a missing address" is a brief an agency can scope and price on the first call.
- Not yet: start with a consultant. "We should be using AI somewhere" is a real need, but it isn't a brief. Paying an agency to build before you've ranked the options risks automating a task that never mattered much.
A few more signs you're ready for an agency: the task repeats often, it follows clear rules, and the tools involved have an API or a reliable export, which is what an agent needs to work with them.
How much does each cost?
These are our prices, from our pricing page:
| What | Standard price | At our launch rate (until 31 January 2027) | What's included |
|---|---|---|---|
| AI consulting session | $199 | $199 | Audit, opportunity map, roadmap and build plan; credited against any build |
| One automation | $1,499 | $999 | One process, end to end, in the tools you use; 30 days covered |
| Three connected workflows | $3,499 | $2,499 | Including an AI step |
| Support (optional) | from $299 a month | from $299 a month | Monitoring and updates once it's live |
Because the session is credited, starting with advice doesn't add to the bill if you go on to build. A session followed by one automation costs $1,499 in total at the standard rate ($199, then $1,499 less the $199 credit), the same as booking the automation on its own. At the launch rate the same route is $999.
Is it a conflict of interest when the consultant also builds?
It can be. A firm that sells builds has a reason to find something to build. Two things in our terms push the other way: if we can't show you at least 3 ways AI saves your team time, you get the $199 back, and the roadmap is yours to use however you like, with us or anyone else.
If you want advice from someone with no stake at all in the answer, hire an independent consultant who doesn't build. The trade-off is that you then brief a second firm, and the plan and the build can drift apart. Crediting the fee against the build is how we keep the advice and the work lined up.
When do you need neither?
When the work doesn't repeat, has no clear rules, or lives in tools with no API or reliable export, an agent has nothing steady to work with. The same goes for a task done a handful of times a month: the time saved won't pay for the build. In those cases, keep it with a person and spend the budget on the task that happens most often.
Common questions
Do I need an AI consultant before hiring an AI automation agency?
Only if you can't yet name the task to automate. If you can describe the task, the tools it runs in and what a good result looks like, an agency can scope it on the first call. If you can't, a consultant ranks the options first, so the first build is the one that pays back fastest.
What does an AI consultant cost?
Ours is a fixed $199 for the audit, opportunity map, roadmap and build plan, credited against any build, and refunded if we can't show you at least 3 ways AI saves your team time.
What does an AI automation agency cost?
Ours is $1,499 per automation ($999 at our launch rate until 31 January 2027), or $3,499 for three connected workflows ($2,499 at the launch rate), paid in milestones. Monitoring and updates are optional, from $299 a month.
Do we have to build with you after the consultation?
No. The roadmap is yours to use however you like. If you do build with us, the $199 comes off the build.
What can an AI agent take over?
Repeatable work with clear rules: answering common questions, processing orders, moving data between systems and building reports. Anything unusual goes to a person, with what the agent found.
